The thesis is
the name

Culture first. AI second. An operating system built in the order the name is spelled, because AI amplifies whatever culture it lands in.

01 — The Thesis

Culture precedes performance

Culture is infrastructure, not philosophy. Before capital moves, before strategy sharpens, before AI touches a single workflow, behavioral clarity has to exist. Growth without structure creates drift; drift breaks execution; broken execution burns enterprise value quietly, then all at once.

/ A

Culture Architecture

Standards defined, reinforced, and defended. The behavioral layer every other layer inherits.

/ B

People Engineering

Alignment and accountability built on purpose, so high performance is engineered instead of hoped for.

/ C

Disciplined AI

AI amplifies whatever culture it lands in. We make sure it lands in a good one, then let it accelerate.

CultureAI exists to make drift impossible to hide. Culture is not the soft stuff. It is the operating system, and everything else is an app.
02 — The System

In every leader's pocket

CultureAI lives where leadership actually happens: the 1:1, the objective review, the promise kept. It preps every conversation, keeps every objective honest, and tracks every commitment until it is done or it is explained.

03 — The Founders

Built by an operator and a clinician

CultureAI was not assembled by consultants. It was built by the two people accountable for what it measures: one who runs the companies, and one who holds the clinical standard inside them.

Steven F. Gonzalez
Founder
Steven F. Gonzalez

Healthcare chief executive and technologist. Two decades building and leading post-acute organizations, with Silicon Valley chapters as co-founder of SpartX and founding-team member at PokitDok, both acquired.

He built the operating system.

Monica D. Cutia
Clinical Founder
Monica D. Cutia

BSN, RN, PHN, COS-C. Clinical operations executive and registered nurse, with fifteen years leading post-acute clinical teams across home health, hospice, and palliative care.

She made the system clinical: every workflow answers to the standard of care.

04 — Inside GCG

Not for sale. Installed.

CultureAI is not sold and not licensed. It is installed: live on day one inside every platform Gonzalez Capital Group backs, running executive cadence, operational reviews, leadership development, and post-acquisition integration.

Executive cadence

Weekly operating rhythm run on the platform, from the field 1:1 to the board review.

Post-acquisition integration

Every acquired company inherits the system in its first 100 days; culture is never left to chance during ownership change.

Leadership development

The coach turns every manager into a better one, conversation by conversation, measured weekly.

The data flywheel

Every 1:1, objective, and kept promise enriches a dataset that exists only inside the portfolio.

RUNNING INSIDE   GONZALEZ CAPITAL GROUP · HEALTHVIEW HOME HEALTH · HEALTHVIEW HOSPICE & PALLIATIVE CARE

There is exactly one way to run on CultureAI: build with the firm that built it.

05 — The Investment Logic

Buy the operator, not the software

Because CultureAI is never sold, the only exposure to it is investing in Gonzalez Capital Group: an acquisition and operating platform whose portfolio performs better than it would under anyone else's ownership.

01

Organic lift

The app raises retention, manager follow-through, and execution inside each company. Every kept 1:1, scored KR, and tracked promise is also training ground: the operating data that teaches us which agents to build next.

02

Acquisitive compounding

Targets are bought at operator multiples and installed onto the system in the first 100 days, inheriting the playbook instead of importing risk.

03

Multiple expansion

A portfolio with a certified culture, a clean federal audit record, and a proprietary platform exits above commodity-agency comps.

The precedent: Danaher compounds through DBS. Constellation compounds through its playbook. GCG compounds through CultureAI, and unlike a values poster, the operating system arrives with the ownership.
06 — The Market

A four-county beachhead in a demographic tailwind

California's 65+ population grows 59% by 2040, to over 9 million. The demand curve is a demographic certainty, not a forecast.

SOM
TAM SAM

TAM  U.S. post-acute care · $25.7B Medicare hospice alone

2023 Medicare hospice payments alone, before home health, palliative, and Medi-Cal. California is the largest state market.

SAM  Four-county Southern California footprint

LA, Orange, San Bernardino, Riverside: nearly half of California's population on one referral ecosystem, six stacked service lines.

SOM  Obtainable share · $131M base-case model

$131M revenue / $37M EBITDA at scale, anchored by what operates today: three lines in production, 1,200 ALW beds, CalOptima signed, five plans in pursuit.

Sources: MedPAC, March 2024 Report to the Congress (2023 hospice payments); PPIC / California Dept. of Finance population projections (2040); internal model (obtainable share). Acquisition strategy expands SAM with each platform added.

07 — Unit Economics

One patient, sixty-two times the value

The prize the right agents unlock: a patient captured once and carried across the continuum instead of lost at every handoff.

ALW / RCFE

$4K

Entry point: housing and waiver services

Home Health

$12K

Skilled episodes as acuity rises

Palliative

$28K

SB 1004 / CalAIM managed-care engagement

Hospice

$250K

Full-benefit terminal care, the platform anchor

Without the system

Patients exit at each transition. The next setting is a competitor's admission. Lifetime value realized: the first program only.

With the system

Disciplined teams run the handoff instead of losing it, and the agent roadmap's prize is a routing agent that keeps every transition in-platform. One admission becomes a continuum relationship worth up to $250K.

08 — Proof

Performance under the system, on the record

Culture

Fortune Best Workplaces in Health Care

Culture measured by a third party, not asserted: the system's core claim, certified.

Growth

Inc. 5000 honoree

Revenue growth ranked among America's fastest-growing private companies.

Compliance

Clean federal audit record

UPIC payment suspension rebutted and lifted; TPE Round 4 graduated with no significant errors.

Pipeline

CalOptima signed

Managed-care anchor contract in hand; IEHP, L.A. Care, Health Net, Molina, and Blue Shield Promise in pursuit.

09 — The Ask

A product round, sized to the app

THE PRODUCT ROUND
$500K
A 24-month runway that takes the CultureAI app from working demo to production: the 1:1 coach, OKRs, promises, and the agent layer, wired up, hardened, and maintained.
Deliberately tight and milestone-gated: capital efficiency is the point. Acquisition capital is funded separately at the operating companies; this round is the app. Figures are planning anchors pending final vendor scope. Terms per the offering documents.

Phase 1 · App setup & wiring

$100–175K

The founder's AI stack authors the product: specs, front end, and workflows. An Impekable-class firm wires the rest on fixed scope: hosted backend, accounts and auth, database, and app packaging. Full work-for-hire IP owned at the holdco.

Phase 2 · Security & privacy hardening

$25–50K

SOC 2-track controls, SSO, audit logging, and employee-data privacy, so a workforce platform is enterprise-safe from day one and clean under any acquirer's diligence.

Phase 3 · Managed maintenance & iteration

$150–250K

A retained engineering relationship (~$8–12K/month over 24 months) managing releases, uptime, and support, and shipping the roadmap: the agent layer, the operating modules, and installation into each new platform.

The payback: replacing a single clinician commonly costs one-half to twice their salary. The app defends retention across hundreds of employees and every future platform, so keeping a handful of clinicians a year covers this round on its own.
10 — Risks & Mitigations

What could go wrong, and what already holds

RiskMitigation
Reimbursement & regulatory shifts
Medicare/Medi-Cal rates and audit intensity move.
Diversified payer mix via managed-care contracting; demonstrated audit resilience (UPIC lifted, TPE graduated); cap managed on active amortization plans.
Key-person concentration
The founder is central to strategy and brand.
The point of CultureAI is codification: cadence, standards, and data live in the system. Full executive bench seated across all service lines.
Integration execution
Acquisitions fail when culture is left to chance.
Installation is the underwriting: no target closes without a 100-day CultureAI integration plan. The playbook has already run once, in production.
Technology build risk
Platform development slips or overruns.
The product is AI-authored in-house, so the firm's scope is wiring and operations, not invention. Fixed-scope engagement, phase gates before each tranche deploys, and live production layers already de-risk the stack.
06 — Contact

Culture, made
measurable

CultureAI reaches the world one way: through the portfolio. If you want the system, the conversation starts with the firm.
